15 cold email offers that actually get replies
We send over 2 million cold emails a month across almost every niche you can think of, and the one thing that decides whether a stranger replies is not the subject line, the script, or the lead list. It's the offer. If you're struggling to book calls, chances are your idea of a good cold email offer isn't the same as your prospect's.
This page is the full written version of the training below: 15 front-end offers across 15 industries, pulled from 20 million sends over the past 3 years, plus the pattern that makes all of them work. Watch it, or skim the table and take what fits.
Why the offer decides the reply
You're messaging a complete stranger. Someone with no reason to trust you or your business, at least not yet, which means they have zero reason to reply unless ignoring your email feels like a mistake. The only thing that creates that feeling is a genuinely valuable front-end offer: actually useful to their business, borderline free, and given no strings attached.
Not a generic PDF giveaway. Not "a full refund if we don't meet your expectations." Those are promises, and your prospect has heard the same promises from 10 vendors who under-delivered. The offers below skip the promise and hand over proof instead.
The pattern behind all 15
Every offer on this list passes the same 4 tests:
- Low friction. Minutes of their effort, not hours. Forwarding an invoice beats booking a 30-minute call every time.
- Zero commitment. Nothing to cancel, nothing to walk back if they take you up on it.
- They keep something valuable either way. The rebuilt listing, the term sheet, the free video. Useful even if they never hire you.
- The risk sits with you. Pay per outcome, paid out of recovered money, or free until it beats their control.
And one anti-pattern shows up in almost every industry: the free audit. An audit is a diagnosis, and a diagnosis from a stranger is just an opinion. It also leaves the prospect with homework. The upgrade, over and over, is doing the thing instead of offering to describe it.
The offer is the reply rate. Everything else is formatting.
The 15 offers, industry by industry
Left column is your niche, middle is what everyone else in it sends, right is the offer to run instead. All 15 are plug-and-play for your next campaign.
| Industry | What everyone sends | The offer to run instead |
|---|---|---|
| Ad agencies | “We'll manage your ads and guarantee 3x ROAS or your money back” | 10 UGC ad creatives launched in your ad account, tested against your current best ad set, live in 72 hours. If they don't beat your control, delete them. |
| YouTube agencies | “Book a strategy call and we'll tell you how to grow your channel” | One free video done end to end: ideation, scripting, editing, packaging. The video is theirs to keep whether they post it or not. |
| Recruiting | “Send us your job description and we'll start sourcing” | 3 vetted candidates for your open role in 5 days. Pay only if you hire one, with a free replacement if anything goes wrong. |
| Logistics / 3PL | “Book a free logistics consultation” | First shipment free, plus a guarantee to beat the rates they currently pay their provider. Otherwise they change nothing. |
| Freight & parcel audits | “Free shipping audit to show you what you could be saving” | Forward us your shipping invoice and we recover the refunds your carriers already owe you. We're paid only out of what comes back. |
| Property tax appeals | “Schedule a free property tax consultation” | We show exactly how over-assessed your building is, and we only get paid if your bill actually goes down. |
| Medical billing / RCM | “We'll handle your billing and boost your collections” | Send us your denied claims; we tell you what's recoverable within days, and we're paid on what we actually collect. |
| Dead lead reactivation | Pitching the service itself | We run a free 7-day reactivation campaign inside your CRM. You pay only on the deals that close. No ad spend, no new leads to buy. |
| Appointment setting | “X booked meetings a month, guaranteed” | Qualified meetings on your calendar; you pay per meeting that actually shows. The two objections (qualified? shows up?) are baked into the pricing. |
| Email / retention for DTC | “Let us run a free audit of your welcome flow” | Your abandoned-cart flow rebuilt and live in your account within 48 hours, so the first recovered orders land within the week. |
| AI quoting agents | “Book a demo of our AI agent” | An agent that turns your inbound quote requests into sent quotes, set up in 24 hours. Run it on your own RFQs for 30 days before paying anything. |
| Amazon agencies | “Free listing audit” | Forward your worst-converting ASIN; within 48 hours we show why it loses shoppers against your top 3 competitors and rebuild the listing. Theirs to keep either way. |
| Voice AI for missed calls | “Book a demo” | We show exactly how many calls you missed last month and what that cost. Then our agent calls them, and you pay per call it saves. |
| Lending | “Jump on a 30-minute call and we'll assess whether you qualify” | A one-page application, no call, and a real term sheet within 24 hours. Worst case, they use it as leverage against their bank. |
| Commercial insurance & benefits | “Free benefits review” | We beat your current benefits package by 30%, guaranteed, without cutting a single benefit. If we can't, they change nothing. |
Three worth studying even if they're not your niche
Freight and parcel auditsis the purest version of the pattern: forward one invoice, get back money your carriers already owe you, pay out of the recovery. That's free money with zero downside, and almost nobody says no to free money.
AI quoting agentssolve the trust problem AI offers have right now: with so much conflicting noise, people won't even book a demo. So skip the demo. Set the agent up free inside their business and let them watch it run on their own quote requests for 30 days. This is the move for most SaaS and agent offers: if setup isn't fully custom, put in the front-end effort and let the trial sell it.
Lendingshows an offer can be valuable even to people who never buy: a real term sheet in 24 hours is useful as leverage against their own bank. When the artifact helps them regardless, replying costs them nothing, and that's exactly the point.
How to build one for your own service
The conversion is the same in every niche:
- Write down the default ask in your industry (usually an audit, a consultation, or a "strategy call").
- Turn the diagnosis into a deliverable: do one real unit of the work up front.
- Move the risk to your side: per-outcome pricing, paid from recovered money, or free until it beats their current setup.
- Let them keep the artifact either way.
One caveat before you ship it: a strong front-end offer pulls in some lower-intent replies along with the buyers, and free work has a real fulfillment cost. Don't run an offer you can't afford to deliver at volume. I'd rather you know that before you build anything.
The offer is one piece. You still need the right people to send it to, which is what the Apollo + Claude Code list system covers, and a script that carries it without pitching, which is the 3 scripts breakdown. What reply rates to expect once those line up is in the benchmarks post.
tl;dr: make the offer useful, borderline free, and no strings attached, and put the risk on your side. The table above is 15 worked examples of that one sentence.
FAQ
What is a front-end offer in cold email?
The specific thing you give a stranger for replying, before any retainer or contract exists. A real front-end offer is genuinely useful to their business, borderline free, and given with no strings attached. A pitch describes your service; an offer hands them something they'd feel dumb ignoring.
Why don't free audits work in cold email anymore?
An audit is a diagnosis, and a diagnosis from a stranger is just an opinion. The prospect has no reason to trust your diagnosis over a competitor's, and they still have to fix everything themselves, so the 'free' audit actually creates work. Every industry on this list does better replacing the audit with a done deliverable.
What makes a cold email offer good?
Four tests, and all 15 offers on this page pass them: low friction (minutes of their effort, not hours), zero commitment required, they keep something valuable whether they hire you or not, and the risk sits on your side instead of theirs. If your offer fails one of the four, the reply rate pays for it.
Should I guarantee results in a cold email?
A guarantee is not an offer. '3x ROAS or your money back' has been promised to your prospect by 10 other vendors who under-delivered, so it does nothing. Instead of promising you're good, structure the offer so the work proves it: test against their current control, pay per outcome, or hand over the deliverable up front.
Do cold email offers work without personalization?
Yes. List precision plus a real offer beat hyper-personalization, and the 15 offers here are designed to be sent plain. If the offer is specific to the industry and removes the prospect's risk, the email doesn't need a line about their latest LinkedIn post to earn the reply.
If you'd rather have the whole system run for you (offer, lists, copy, infrastructure, and a setter on the replies), that's what we do: 3,000+ sales calls booked for clients in the past year. Or keep learning free: every training, grouped by topic, lives on the trainings hub, and the full video for this one is on YouTube.
PS - one client closed a $250k deal off a 50-word email. The email was plain. The offer wasn't.
